Retained Team Re-engagement Plan

A structured 90-day plan for the colleagues who remain: workload reality, role clarity, trust repair and measurement.

A structured 90-day plan for the colleagues who remain: workload reality, role clarity, trust repair and measurement.

When to use it

From the week the outcomes are confirmed — not after the last leaver has gone.

Rebuilding the team that stays after a restructure

The people who remain after a restructure are rarely a management priority and almost always the largest business risk. They have watched colleagues leave, absorbed extra work, and drawn their own conclusions about whether they are next. Engagement dips, and the best of them — the ones with options — leave first.

Start in the week outcomes are confirmed

Not after the last leaver has gone. The gap between announcement and recovery is where the damage happens. This plan runs from confirmation of outcomes through the following six months, with actions for leaders, managers and HR at each stage.

What it covers

Rewriting the story so the future is described in more detail than the past. Re-contracting on workload, because a team that has lost a quarter of its people cannot deliver the same plan. Restoring line-manager one-to-ones with an honest script. Recognising what people have carried. Rebuilding development conversations, which are usually the first casualty and the clearest signal that a future exists.

Watch the workload arithmetic

The most damaging message after a restructure is an unchanged objective set. Cut, stop or defer something visibly, and say what. If nothing changes, people conclude the savings were made from their evenings.

Measure it

Pulse surveys, retention of key people, absence, and the quality of one-to-ones actually held. Track them monthly so a drift is caught early rather than diagnosed at the annual engagement survey.

Treating leavers well is part of this

Survivors judge the organisation by how leavers were treated. A credible outplacement and offboarding process is as much for the team that stays as for the people leaving. The recovery chapter of our restructuring guides sets out the full plan.
